The Challenge

The district’s legacy systems had become a major constraint on progress.

After more than four decades, the existing technology environment was no longer well suited to the district’s evolving needs. The client wanted to improve educational outcomes and standards, but doing so required more modern systems and a stronger strategy for managing change across a large and complex organization. Project management had not been sufficiently structured to keep pace with shifting priorities, developing needs, and the scale of transformation the district was trying to achieve.

Because of the size of the district, the number of stakeholders involved was extensive, and the subject matter spanned multiple functional areas. The district needed to ensure that any systems put in place would serve not just immediate administrative needs, but also the long-term needs of students, faculty, and administrators as priorities and standards evolved over time.

The Approach

Over an 18-month period, Karma worked with the district’s project leaders to strengthen both the technology program itself and the organizational model supporting delivery.

A major focus of the engagement was improving productivity and accelerating deployment by transforming the district’s technical Project Management Office. Karma provided portfolio and project management oversight, along with the systems and tools needed to create more structure around how work was prioritized, managed, and executed.

At the same time, the engagement supported the replacement of legacy systems and the implementation of new integrated platforms across key domains. This included new student information capabilities as well as instructional management programs, academic communication tools, and systems supporting curriculum and special education.

To improve the quality of downstream delivery, Karma also developed and implemented documentation models and templates that strengthened business and technical analysis. That work helped create better requirements, which in turn improved coding, testing, and implementation quality across the program.

The improvements to documentation and analysis also had a material downstream effect. Better requirements led to stronger coding and more effective testing, helping raise the quality of implementation across the program. What had previously been a legacy-constrained technology environment became a more modern and integrated platform better equipped to support educators, administrators, and students over time.
